Every HVAC contractor knows July is the season. Fewer plan for the fact that the July customer was identifiable in February — and that the difference between a shop that rides the curve and one that gets ahead of it is a list built in the trough. This page is that plan: the permit calendar, month by month, and what an HVAC sales team does in each part of it.
It is written for the people who run the sales side of an HVAC shop — owner-operators, sales managers, comfort advisors — rather than for a call floor. The figures come from Scout Data’s residential permit database and are published in full, with method, in HVAC replacement statistics; this page uses them rather than restating them.
Permit coverage is not universal — not every jurisdiction publishes and we do not ingest every one that does — so the monthly counts are floors on true activity. The shape of the curve is the robust part, because a jurisdiction’s reporting habits do not change with the weather.
The permit calendar

The two columns describe two different purchases. Cooling climbs from a February floor of 110,433 to a July peak of 182,383 — a 65% swing — because air conditioning is replaced when it dies in the heat, and a dead condenser in July is a distressed purchase at the worst possible moment for price. Heating moves 22% across the whole year, and its peak sits in October through January, before the deepest cold. Furnaces are replaced on a plan more often than in a panic.
That asymmetry is the whole planning problem. The cooling curve is where the emergency revenue is and where every competitor is bidding for the same homeowner at once. The heating curve is where planned purchases already happen, and where a contractor with a list can meet the homeowner before the plan is made.
The year, planned backwards from July
January–February: build the list
The trough is for building, not selling. The list is every home in the service area whose last recorded cooling permit is past the threshold — the national median gap between cooling permits on the same home is 12 years, and a quarter of homes replace inside seven, so the working threshold sits somewhere around ten and is tuned to the local history. Add the homes with no permit on record at all in a separate tier: they are a prospecting pool, not a diagnosis, and the file should say which tier each home came from so nobody quotes a date the record does not hold.
This is also when the after-event list is prepared: the same homes, but organised by street so a heatwave in July can be answered in a day. And it is when maintenance-agreement renewals go out to last year’s customers, which is the cheapest replacement pipeline a shop has.
March–May: pre-season outreach
Cooling permits start climbing in March (125,021) and are well up by May (158,474). This is the outreach window: the homeowner has not thought about the air conditioner since September, no competitor is calling them, and a planned replacement — or a tune-up that puts a technician in front of a fifteen-year-old unit — is still cheaper than what July will cost them.
The offer is small on purpose: a pre-season check, an assessment, a second opinion. The opener is the permit date, said as a record and followed by a question. June–August: capacity, and the after-heatwave window
The peak is for answering the phone, protecting install capacity, and one outbound motion only: the streets a heatwave just hit. Households that limped through a week of heat on a struggling system are receptive for a few weeks afterwards and almost nobody contacts them; the after-event list prepared in January is worked the week the heat breaks, filtered to the aging-permit homes, and it is the strongest outbound window of the year. Everything else — the cold pre-season list, the maintenance push — waits, because a comfort advisor’s hours in July are worth more on a replacement quote than on a prospect who is not in pain.
Marketplace and paid leads are most expensive here, because the whole metro is bidding. A shop that built the spring list uses them to fill genuine gaps; a shop that did not is renting its July.
September–October: the furnace list
Heating permits bottom out in September (96,198) and jump in October (117,100). That jump is planned purchases being made before the cold, and it is the one moment in the year when the homeowner’s timing and the contractor’s timing coincide. The furnace list is the homes whose last heating permit is past the threshold — the median furnace gap is 13 years, the 75th percentile 19 — with heating fuel attached, because fuel decides the pitch.
On electric-heat homes the like-for-like replacement is a heat pump, and the autumn call can say so. On gas homes it is a furnace, and the heat-pump sentence should not be in the script at all. The share of replacements naming a heat pump runs from 35.6% in Maryland to 1.0% in Michigan, and the ordering follows what the house already burns far more than climate; a plan that pushes electrification across the whole list is fighting the map.
November–December: the heating plateau, and next year
Heating permits stay high through December (117,345) while cooling falls to its floor. The heating conversations started in October are closing; the first hard freeze produces its own after-event window, worked the same way as the summer one. And the January list gets built now, from this year’s data — every home that replaced in the peak comes off the replacement list for a decade and goes onto the maintenance list, and every “not yet” from the spring goes back on with a note.
Which homes go on the list
System age is the input, and it is worth being precise about what the record does and does not hold. A permit is a record of the last permitted mechanical work on a home — not the age of the unit. A system swapped without a permit will not appear, some jurisdictions do not publish, and a permit for a coil replacement is not a permit for a condenser. The list is built from the last permit date and the homeowner is asked whether it is right; a homeowner who says “we did it in 2022” has improved the file, and the list is better next year for it.
House age is a poor substitute. The median home is 39 years old when its HVAC is replaced, and the distribution has no peak worth naming — an old house has cycled through several systems and is no more likely to be due this year than any other old house. The one place house age and equipment age coincide is the 15–24 band, 612,634 permits in the data: a home’s original system reaching the end of its first life. Young subdivisions built in a tight window come due as a block, and the first replacement permit on the street is the signal that the rest are next.
Staffing the curve
A plan that moves replacement conversations into the shoulder seasons changes what the shop needs when. Comfort advisors are busiest in March through May and October, not only in July; install crews still peak in summer, but with a share of the work booked weeks ahead rather than same-day. Maintenance agreements sold in the spring are what hold technicians through the trough, and the renewal cycle belongs in January alongside the list.
The expensive failure is the quiet spring. Measuring whether the plan is working
One number tells you: the share of replacements booked in the shoulder months rather than in the peak, year over year. A shop running the plan sees that share rise as spring conversations turn into planned installs and after-event lists turn into August work that would otherwise have gone to whoever answered first. Beside it, track days from first contact to install — planned replacements have a long one and it is a feature — and the share of maintenance customers who convert to replacement within the year, which is the pipeline the whole calendar is designed to feed.

When is HVAC replacement season?
For cooling, summer, sharply: residential cooling permits peak in July at 182,383 a month and trough in February at 110,433 — a 65% swing — in Scout Data’s permit database. For heating there is barely a season at all: heating permits swing only 22%, and their peak is a broad October-to-January plateau that lands before the deepest cold rather than during it.
How old is an HVAC system when it gets replaced?
Among homes with two or more permits for the same equipment, the median gap is 12 years for air conditioning and 13 for a furnace or boiler, with a quarter of homes replacing inside 7–8 years and a quarter waiting 17–19. Those are floors — permit histories are shorter than equipment lifetimes — and they are gaps between permits, not the age of any particular unit.
When should an HVAC contractor start prospecting for summer?
In the trough. The list of homes whose last cooling permit is past the local threshold can be built in January and worked in February through April, when a planned replacement is still cheaper than an emergency one and no competitor is bidding for the same homeowner. A contractor who starts in June is paying auction prices for the homeowners who were reachable for free in March.
Does the heat-pump trend change the seasonal plan?
Only on the homes where it applies. 14.4% of residential HVAC replacement permits named a heat pump, mini-split or ductless system in 2025, up from 8.8% in 2016 — but the state spread runs from 35.6% in Maryland to 1.0% in Michigan and tracks what the house already burns, not climate.
